1
00:00:01.324 --> 00:00:02.205
Hi everyone,
2
00:00:02.705 --> 00:00:03.745
Malu speaking.
3
00:00:04.506 --> 00:00:06.587
I'm the author of Life's Notebook.
4
00:00:07.708 --> 00:00:09.729
Welcome to the Elevation Grid.
5
00:00:11.230 --> 00:00:13.111
I speak about career,
6
00:00:13.912 --> 00:00:14.492
science,
7
00:00:14.872 --> 00:00:15.713
and well-being.
8
00:00:16.513 --> 00:00:16.733
Okay,
9
00:00:17.073 --> 00:00:17.354
enough.
10
00:00:17.614 --> 00:00:18.194
Let's stop.
11
00:00:22.897 --> 00:00:25.679
Today we're talking about cognitive budgeting.
12
00:00:25.779 --> 00:00:27.920
So what is cognitive budgeting?
13
00:00:29.232 --> 00:00:34.617
It's about creating a personal plan to proactively direct our energy.
14
00:00:35.277 --> 00:00:36.138
What does this mean?
15
00:00:36.198 --> 00:00:38.159
Because neuroscience is clear.
16
00:00:38.680 --> 00:00:42.103
We have only a limited amount of energy.
17
00:00:42.483 --> 00:00:44.525
We have not infinite.
18
00:00:44.565 --> 00:00:45.645
It's like budgets,
19
00:00:45.706 --> 00:00:47.107
like financial budgets.
20
00:00:47.107 --> 00:00:48.808
You don't have infinite money.
21
00:00:49.509 --> 00:00:51.190
You don't have infinite energy.
22
00:00:51.350 --> 00:00:53.572
It's just exactly the same thing.
23
00:00:54.580 --> 00:00:56.582
And why am I talking about this?
24
00:00:56.642 --> 00:00:57.643
This is quite clear,
25
00:00:57.743 --> 00:00:58.404
well known.
26
00:00:58.824 --> 00:01:12.077
It's because we are currently in an environment of remote and hybrid working where it's particularly important to manage your personal energy.
27
00:01:13.379 --> 00:01:13.679
Why?
28
00:01:14.260 --> 00:01:18.544
Because there is lack of peer pressure.
29
00:01:19.304 --> 00:01:25.807
In this environment there is insufficient cross-fertilization and also isolation.
30
00:01:25.907 --> 00:01:40.953
You are sitting in your office by yourself and you have the tendency when you're sitting by yourself about ruminating because previously you would go to the water cooler,
31
00:01:41.033 --> 00:01:41.954
take a coffee,
32
00:01:42.054 --> 00:01:43.214
talk to someone,
33
00:01:43.574 --> 00:01:47.336
knew what the rumors were in the corridor and this would...
34
00:01:47.556 --> 00:01:50.477
kind of alleviate your rumination.
35
00:01:50.877 --> 00:01:56.258
But now that is not the case anymore and as I mentioned no peer pressure,
36
00:01:57.219 --> 00:01:59.939
no cross fertilization,
37
00:02:00.159 --> 00:02:06.481
all of this is subject to leading to ruminate.
38
00:02:10.722 --> 00:02:15.924
So what could for example in this kind of work environment
39
00:02:16.744 --> 00:02:33.432
a boss do or a leader do with his team to actually direct their energy to the best version of themselves ultimately and to increase team performance accordingly.
40
00:02:34.472 --> 00:02:39.855
So the way he could do is to set a cognitive budget for each team member.
41
00:02:40.275 --> 00:02:42.816
So it's kind of like taking a table.
42
00:02:43.980 --> 00:02:45.241
Taking two columns,
43
00:02:45.361 --> 00:02:47.283
what task am I good at,
44
00:02:47.383 --> 00:02:49.325
what task am I not good at?
45
00:02:49.705 --> 00:02:51.607
Because the task where you're good at,
46
00:02:52.107 --> 00:02:55.190
you have not so much tendency to ruminate.
47
00:02:55.230 --> 00:03:00.895
It's when you have to enter these dumb results in this company budget,
48
00:03:01.075 --> 00:03:05.119
which is so boring that you start ruminating.
49
00:03:05.259 --> 00:03:09.943
So why not use the best...
50
00:03:11.628 --> 00:03:20.134
the best attributes of each employee so that they have no time to ruminate,
51
00:03:20.134 --> 00:03:21.555
they are so happy to work.
52
00:03:26.018 --> 00:03:40.968
So let's take the example of the team leader who is creating a cognitive budget for each of his team members to help their employees to direct their mental energy towards
53
00:03:41.800 --> 00:03:45.141
the activities they perform best.
54
00:03:45.722 --> 00:03:47.763
So he has,
55
00:03:47.843 --> 00:03:48.623
for example,
56
00:03:48.743 --> 00:03:52.585
three team members and two are very good at strategy.
57
00:03:53.365 --> 00:03:53.825
Even so,
58
00:03:54.065 --> 00:04:01.328
one is better at conceiving the strategy and the other one is putting it in practice,
59
00:04:01.508 --> 00:04:03.229
implementing the strategy.
60
00:04:04.210 --> 00:04:09.212
And the third person is better at timelines and...
61
00:04:10.012 --> 00:04:13.053
practical things like budget entries,
62
00:04:13.173 --> 00:04:13.373
etc.
63
00:04:14.594 --> 00:04:28.119
So in order for them to perform best as a team and to be motivated by their work rather than by ruminating,
64
00:04:28.920 --> 00:04:38.164
it's good that everyone has his personal budget according to what they are best at.
65
00:04:38.344 --> 00:04:38.464
So...
66
00:04:41.113 --> 00:04:49.338
The creative people will take care of the creative stuff and the practical people of the practical stuff.
67
00:04:49.979 --> 00:04:50.659
This way...
68
00:04:53.932 --> 00:04:54.592
This way,
69
00:04:55.373 --> 00:05:02.236
the workflow is redistributed in a way that everyone works at his best,
70
00:05:02.996 --> 00:05:05.417
based on the task preferences.
71
00:05:06.358 --> 00:05:12.340
And so work becomes more flexible and the group dynamic is changed.
72
00:05:12.580 --> 00:05:15.022
Now they are really in a...
73
00:05:15.842 --> 00:05:18.063
It's fostering team spirit,
74
00:05:18.163 --> 00:05:18.683
actually.
75
00:05:19.383 --> 00:05:19.524
So...
76
00:05:20.704 --> 00:05:22.726
Everyone is motivated to work,
77
00:05:22.786 --> 00:05:24.447
and even the discussion,
78
00:05:24.507 --> 00:05:26.048
which is now three days,
79
00:05:26.148 --> 00:05:27.189
four-day weeks,
80
00:05:27.670 --> 00:05:30.572
I'm sure that five-day weeks,
81
00:05:31.192 --> 00:05:38.878
they don't care so much about the number of days they come to work because they're really energized by the work they do.
82
00:05:39.199 --> 00:05:40.480
They are excited,
83
00:05:43.222 --> 00:05:45.464
and everyone does what he wants to do.
84
00:05:49.420 --> 00:05:53.762
And this doesn't mean that this can't change in the future,
85
00:05:53.803 --> 00:06:06.289
because for different projects eventually team members will become new activities to take care of.
86
00:06:06.430 --> 00:06:15.154
And eventually the strategist has learned from the operational people things which he can apply later on,
87
00:06:15.274 --> 00:06:17.356
and so they learn from each other.
88
00:06:18.312 --> 00:06:24.918
And eventually he will like it better to do it better later because he can do it now.
89
00:06:24.958 --> 00:06:26.299
He has learned to do it.
90
00:06:26.959 --> 00:06:31.103
So it's not written in stone.
91
00:06:31.723 --> 00:06:32.964
Things can change.
92
00:06:33.384 --> 00:06:47.436
But it's a way of really optimizing the team spirit and optimizing the teamwork so that everyone can work in their respective comfort zone.
93
00:06:48.000 --> 00:06:55.885
And they are not plagued anymore by these ruminating thoughts and why did I miss out on the promotion,
94
00:06:57.726 --> 00:06:59.107
or what is going on,
95
00:06:59.247 --> 00:07:01.648
I have no idea what's going on.
96
00:07:02.629 --> 00:07:04.270
And believe me,
97
00:07:05.571 --> 00:07:09.533
this can have a considerable impact on team performance.
98
00:07:09.733 --> 00:07:13.776
And so it would be a good idea to...
99
00:07:14.176 --> 00:07:26.668
to think about cognitive budgeting to really use the strength of each individual in the best possible way.
1
00:00:01.324 --> 00:00:02.205
Hi everyone,
2
00:00:02.705 --> 00:00:03.745
Malu speaking.
3
00:00:04.506 --> 00:00:06.587
I'm the author of Life's Notebook.
4
00:00:07.708 --> 00:00:09.729
Welcome to the Elevation Grid.
5
00:00:11.230 --> 00:00:13.111
I speak about career,
6
00:00:13.912 --> 00:00:14.492
science,
7
00:00:14.872 --> 00:00:15.713
and well-being.
8
00:00:16.513 --> 00:00:16.733
Okay,
9
00:00:17.073 --> 00:00:17.354
enough.
10
00:00:17.614 --> 00:00:18.194
Let's stop.
11
00:00:22.897 --> 00:00:25.679
Today we're talking about cognitive budgeting.
12
00:00:25.779 --> 00:00:27.920
So what is cognitive budgeting?
13
00:00:29.232 --> 00:00:34.617
It's about creating a personal plan to proactively direct our energy.
14
00:00:35.277 --> 00:00:36.138
What does this mean?
15
00:00:36.198 --> 00:00:38.159
Because neuroscience is clear.
16
00:00:38.680 --> 00:00:42.103
We have only a limited amount of energy.
17
00:00:42.483 --> 00:00:44.525
We have not infinite.
18
00:00:44.565 --> 00:00:45.645
It's like budgets,
19
00:00:45.706 --> 00:00:47.107
like financial budgets.
20
00:00:47.107 --> 00:00:48.808
You don't have infinite money.
21
00:00:49.509 --> 00:00:51.190
You don't have infinite energy.
22
00:00:51.350 --> 00:00:53.572
It's just exactly the same thing.
23
00:00:54.580 --> 00:00:56.582
And why am I talking about this?
24
00:00:56.642 --> 00:00:57.643
This is quite clear,
25
00:00:57.743 --> 00:00:58.404
well known.
26
00:00:58.824 --> 00:01:12.077
It's because we are currently in an environment of remote and hybrid working where it's particularly important to manage your personal energy.
27
00:01:13.379 --> 00:01:13.679
Why?
28
00:01:14.260 --> 00:01:18.544
Because there is lack of peer pressure.
29
00:01:19.304 --> 00:01:25.807
In this environment there is insufficient cross-fertilization and also isolation.
30
00:01:25.907 --> 00:01:40.953
You are sitting in your office by yourself and you have the tendency when you're sitting by yourself about ruminating because previously you would go to the water cooler,
31
00:01:41.033 --> 00:01:41.954
take a coffee,
32
00:01:42.054 --> 00:01:43.214
talk to someone,
33
00:01:43.574 --> 00:01:47.336
knew what the rumors were in the corridor and this would...
34
00:01:47.556 --> 00:01:50.477
kind of alleviate your rumination.
35
00:01:50.877 --> 00:01:56.258
But now that is not the case anymore and as I mentioned no peer pressure,
36
00:01:57.219 --> 00:01:59.939
no cross fertilization,
37
00:02:00.159 --> 00:02:06.481
all of this is subject to leading to ruminate.
38
00:02:10.722 --> 00:02:15.924
So what could for example in this kind of work environment
39
00:02:16.744 --> 00:02:33.432
a boss do or a leader do with his team to actually direct their energy to the best version of themselves ultimately and to increase team performance accordingly.
40
00:02:34.472 --> 00:02:39.855
So the way he could do is to set a cognitive budget for each team member.
41
00:02:40.275 --> 00:02:42.816
So it's kind of like taking a table.
42
00:02:43.980 --> 00:02:45.241
Taking two columns,
43
00:02:45.361 --> 00:02:47.283
what task am I good at,
44
00:02:47.383 --> 00:02:49.325
what task am I not good at?
45
00:02:49.705 --> 00:02:51.607
Because the task where you're good at,
46
00:02:52.107 --> 00:02:55.190
you have not so much tendency to ruminate.
47
00:02:55.230 --> 00:03:00.895
It's when you have to enter these dumb results in this company budget,
48
00:03:01.075 --> 00:03:05.119
which is so boring that you start ruminating.
49
00:03:05.259 --> 00:03:09.943
So why not use the best...
50
00:03:11.628 --> 00:03:20.134
the best attributes of each employee so that they have no time to ruminate,
51
00:03:20.134 --> 00:03:21.555
they are so happy to work.
52
00:03:26.018 --> 00:03:40.968
So let's take the example of the team leader who is creating a cognitive budget for each of his team members to help their employees to direct their mental energy towards
53
00:03:41.800 --> 00:03:45.141
the activities they perform best.
54
00:03:45.722 --> 00:03:47.763
So he has,
55
00:03:47.843 --> 00:03:48.623
for example,
56
00:03:48.743 --> 00:03:52.585
three team members and two are very good at strategy.
57
00:03:53.365 --> 00:03:53.825
Even so,
58
00:03:54.065 --> 00:04:01.328
one is better at conceiving the strategy and the other one is putting it in practice,
59
00:04:01.508 --> 00:04:03.229
implementing the strategy.
60
00:04:04.210 --> 00:04:09.212
And the third person is better at timelines and...
61
00:04:10.012 --> 00:04:13.053
practical things like budget entries,
62
00:04:13.173 --> 00:04:13.373
etc.
63
00:04:14.594 --> 00:04:28.119
So in order for them to perform best as a team and to be motivated by their work rather than by ruminating,
64
00:04:28.920 --> 00:04:38.164
it's good that everyone has his personal budget according to what they are best at.
65
00:04:38.344 --> 00:04:38.464
So...
66
00:04:41.113 --> 00:04:49.338
The creative people will take care of the creative stuff and the practical people of the practical stuff.
67
00:04:49.979 --> 00:04:50.659
This way...
68
00:04:53.932 --> 00:04:54.592
This way,
69
00:04:55.373 --> 00:05:02.236
the workflow is redistributed in a way that everyone works at his best,
70
00:05:02.996 --> 00:05:05.417
based on the task preferences.
71
00:05:06.358 --> 00:05:12.340
And so work becomes more flexible and the group dynamic is changed.
72
00:05:12.580 --> 00:05:15.022
Now they are really in a...
73
00:05:15.842 --> 00:05:18.063
It's fostering team spirit,
74
00:05:18.163 --> 00:05:18.683
actually.
75
00:05:19.383 --> 00:05:19.524
So...
76
00:05:20.704 --> 00:05:22.726
Everyone is motivated to work,
77
00:05:22.786 --> 00:05:24.447
and even the discussion,
78
00:05:24.507 --> 00:05:26.048
which is now three days,
79
00:05:26.148 --> 00:05:27.189
four-day weeks,
80
00:05:27.670 --> 00:05:30.572
I'm sure that five-day weeks,
81
00:05:31.192 --> 00:05:38.878
they don't care so much about the number of days they come to work because they're really energized by the work they do.
82
00:05:39.199 --> 00:05:40.480
They are excited,
83
00:05:43.222 --> 00:05:45.464
and everyone does what he wants to do.
84
00:05:49.420 --> 00:05:53.762
And this doesn't mean that this can't change in the future,
85
00:05:53.803 --> 00:06:06.289
because for different projects eventually team members will become new activities to take care of.
86
00:06:06.430 --> 00:06:15.154
And eventually the strategist has learned from the operational people things which he can apply later on,
87
00:06:15.274 --> 00:06:17.356
and so they learn from each other.
88
00:06:18.312 --> 00:06:24.918
And eventually he will like it better to do it better later because he can do it now.
89
00:06:24.958 --> 00:06:26.299
He has learned to do it.
90
00:06:26.959 --> 00:06:31.103
So it's not written in stone.
91
00:06:31.723 --> 00:06:32.964
Things can change.
92
00:06:33.384 --> 00:06:47.436
But it's a way of really optimizing the team spirit and optimizing the teamwork so that everyone can work in their respective comfort zone.
93
00:06:48.000 --> 00:06:55.885
And they are not plagued anymore by these ruminating thoughts and why did I miss out on the promotion,
94
00:06:57.726 --> 00:06:59.107
or what is going on,
95
00:06:59.247 --> 00:07:01.648
I have no idea what's going on.
96
00:07:02.629 --> 00:07:04.270
And believe me,
97
00:07:05.571 --> 00:07:09.533
this can have a considerable impact on team performance.
98
00:07:09.733 --> 00:07:13.776
And so it would be a good idea to...
99
00:07:14.176 --> 00:07:26.668
to think about cognitive budgeting to really use the strength of each individual in the best possible way.
