ABOUT THIS EPISODE
The values on the wall are not your culture. Your culture is whatever you tolerate.
Dan has walked into companies with integrity, excellence, innovation, and respect painted on the wall, and watched the exact opposite play out in how people actually treat each other. Tolerance is what happens in behavior, not in feeling. You can disapprove of something strongly and still tolerate it. If a missed deadline carries no real consequence, if mediocre work moves forward anyway, if someone treats a colleague poorly and nothing changes, that's tolerance, whatever you say you believe. The moment you tolerate something, the entire team notices, and they quietly reset their understanding of where the real standard sits. Dan admits his own version of this mistake: keeping people longer than he should have out of loyalty or conflict-avoidance, and what that actually signaled to everyone else. Culture is built in moments, not meetings, in the specific decision made the instant something falls below standard.

Most people calculate the cost of a wrong decision. Almost no one calculates the cost of not deciding. Dan argues that second number is usually the larger one, and the fact that nobody looks at it is exactly why so many people stay stuck.
