For years I ran my Brazilian Zouk team like the school I grew up in back home, where everyone does everything.
You teach, you DJ, you set up the party, you pack it down, you chase the students, you do the admin. So when people joined my community to build something with me, that's exactly what I handed them. It did not work. I lost good people because they felt overwhelmed, when all they wanted was for dance to just be dance.
Gui had his own version of this. He was in a car with an organizer and had an epiphany mid-conversation: a dance teacher can just teach the class and go home, and that's completely fine. All his frustration came from one thing he never said out loud, that he expected every teacher to also be a community builder.
So me and Gui talked about the Brazilian Zouk community problems nobody warns you about when you start one.
What we get into:
→ The teacher vs community builder distinction, and why expecting both from everyone quietly burns you out.
→ My "departments" fix: split people into what they actually love, like teaching, social organizing, networking, or admin.
→ The 3-year rotation cycle: every three years your students, your teachers, your whole core team changes, so always be scouting the next one.
→ Gui's Japanese-versus-Brazilian contract story: 5 pages of honor against 36 pages of safeguards, and what it taught us about community guidelines.
The big takeaway: a dance community is a personal, informal, work-of-love business. Bring clarity, but write a living guide, never a contract.
