Knowing what to do and when is crucial, to stop difficult employees and stop difficult behaviour at work. The most important thing you can do is TAKE ACTION.
Having difficult conversations with employees is scary. I still get a bit nervous before starting a difficult conversation, even after having hundreds of them at work. I share mental tricks that will help you take action.
Knowing what to talk about and why so you don’t upset or offend the other person is also really important. Avoid trigger big emotional responses – if you do, they won’t hear what you say. This is a key part of emotional intelligence in these situations and good communication skills.

00:00:00.320 --> 00:00:07.919
To stop people problems from becoming big in teams, there are three essential actions any manager can and must take.
00:00:08.160 --> 00:00:11.679
The best managers don't have less problems in their teams.
00:00:11.919 --> 00:00:20.480
The actions they take and when is the real difference between those managers who keep getting promoted and those that find themselves stuck.
00:00:20.800 --> 00:00:22.399
A simple example.
00:00:22.640 --> 00:00:24.559
A team member comes in late.
00:00:24.800 --> 00:00:26.559
They are late again.
00:00:26.800 --> 00:00:28.719
Other team members notice.
00:00:29.039 --> 00:00:31.440
One or two come in later as well.
00:00:31.679 --> 00:00:34.719
Soon half the team is late some days.
00:00:35.039 --> 00:00:40.000
Then work deadlines slip, other team members get angry and frustrated.
00:00:40.240 --> 00:00:43.200
The motivation and culture of the team drop.
00:00:43.520 --> 00:00:45.520
Performance starts to slide.
00:00:45.840 --> 00:00:50.560
Bosses start asking difficult questions and then start blaming the manager.
00:00:51.520 --> 00:00:55.520
Too many managers think this won't happen to them.
00:00:55.840 --> 00:00:59.920
When would you have the first conversation in the example I just shared?
00:01:00.079 --> 00:01:02.719
And what would you say in that conversation?
00:01:03.039 --> 00:01:05.040
Be honest with yourself.
00:01:05.599 --> 00:01:13.359
I've taken over the worst team in multiple different businesses where the manager didn't take the right action when they should have.
00:01:13.599 --> 00:01:17.200
That manager lost their job and left the team in shambles.
00:01:17.680 --> 00:01:23.040
It took 6-12 months for me to transform those teams and get them really performing again.
00:01:23.359 --> 00:01:28.400
Think of the cost of the business of this performance gap over the 6-12 months.
00:01:29.040 --> 00:01:36.719
The first truth you must accept to avoid damaging your reputation and credibility or losing your bonus or even your job as a manager.
00:01:37.040 --> 00:01:42.239
Performance damaging team problems don't start large or stay hidden.
00:01:42.560 --> 00:01:44.879
Problems very rarely start big.
00:01:45.120 --> 00:01:50.879
When managers find themselves in trouble, it is nearly always from problems they have known about for a while.
00:01:51.200 --> 00:01:53.439
People problems start small.
00:01:53.680 --> 00:01:57.840
When left alone, people problems are almost guaranteed to grow.
00:01:58.159 --> 00:02:07.359
In workplaces with pressure, with deadlines, with too much work for too few people, small people problems quickly become big team issues.
00:02:07.599 --> 00:02:10.080
Your bosses know this too.
00:02:10.479 --> 00:02:15.199
Take responsibility to look out for problems and take action.
00:02:15.599 --> 00:02:32.960
For example, underperformance starts as small drops in urgency, or confusion as to what to do, or a slight reduction in the quality of work, or a drop in ownership and responsibility, or increased excuses to explain away the problems.
00:02:33.520 --> 00:02:45.360
Unhealthy negativity starts as small cynical comments, or consistent eye rolling, or more cons um sarcasm than usual, or persistent resistance to change.
00:02:45.840 --> 00:02:49.520
Keep looking out for the small signs of problems developing.
00:02:49.759 --> 00:02:52.159
Ask team members what they are seeing.
00:02:52.400 --> 00:02:54.639
Spend time observing team members.
00:02:54.879 --> 00:02:58.800
Keep taking notice of body language and non-verbal clues.
00:02:59.120 --> 00:03:00.879
Don't write these off.
00:03:01.039 --> 00:03:03.840
Ask questions and find out what is behind them.
00:03:04.159 --> 00:03:05.439
Be curious.
00:03:06.000 --> 00:03:10.800
The best managers keep a careful eye on behaviours and actions or lack of them.
00:03:10.960 --> 00:03:14.080
The managers that get into trouble don't.
00:03:14.719 --> 00:03:26.800
My name is Jess Coles, and if you're new to this podcast, Enhanced.training provides resources, courses, and coaching for you to build management expertise and confidence to lead any team to their best performance.

00:03:42.960 --> 00:03:48.479
Doing the course will massively improve your confidence and give you exercises to build your skills.
00:03:48.719 --> 00:03:56.719
Just type enhance.training backslash 2F2 into your browser and select the first difficult conversations course.
00:03:57.759 --> 00:04:00.560
Next, there is a high cost of waiting.
00:04:00.800 --> 00:04:04.080
Act to stop small people problems becoming big.
00:04:04.479 --> 00:04:07.039
We all put off difficult situations.
00:04:07.280 --> 00:04:10.240
We convince ourselves that it is fine to wait.
00:04:10.479 --> 00:04:14.400
I did the same when confronted with my first really difficult employee.
00:04:14.719 --> 00:04:22.000
Managers often have thoughts like, you know, let's wait and see what happens, or perhaps it will improve on its own.
00:04:22.240 --> 00:04:25.839
Or I don't want to overreact or rock the boat.
00:04:26.480 --> 00:04:34.240
When you wait, you nearly always see standards slip, just a little at first and then with increasing speed.
00:04:34.480 --> 00:04:40.800
Second, others copy the bad behaviours because it is easier and fairer than maintaining better standards.
00:04:41.040 --> 00:04:43.839
Third, frustration spreads through the team.
00:04:44.079 --> 00:04:48.399
Fourth, trust weakens and so does relationships and teamwork as a result.
00:04:48.879 --> 00:04:52.240
And then because of this, team performance declines.
00:04:52.800 --> 00:04:54.800
These things can happen fast.
00:04:55.360 --> 00:04:59.680
One minute the problem is small, next it has become something much bigger.
00:04:59.920 --> 00:05:07.680
A sales manager I was coaching had seen his team's sales drop over 13% in two months because of people problems.
00:05:07.839 --> 00:05:10.480
That was hundreds of thousands of pounds.
00:05:10.800 --> 00:05:15.040
The longer a people problem exists, the harder it is to resolve.
00:05:15.360 --> 00:05:16.879
People like patterns.
00:05:17.040 --> 00:05:25.680
The more significant a problem becomes, the more emotionally invested people become in their position and therefore the harder they find it to change.
00:05:26.160 --> 00:05:29.120
The best time to act is straight away.
00:05:29.439 --> 00:05:32.720
As soon as you are aware of the problem, take action.
00:05:32.959 --> 00:05:39.759
A five-minute early conversation can resolve a problem that might take days of effort to resolve in a few weeks' time.
00:05:40.319 --> 00:05:45.839
As soon as you are aware of a problem, have a conversation within 24 hours.
00:05:46.079 --> 00:05:48.480
Don't wait any longer than this.
00:05:48.959 --> 00:05:56.800
Every day that a people problem goes unaddressed, you are communicating to your team that this problem is okay or acceptable.
00:05:57.120 --> 00:05:59.120
Can you afford to do that?
00:06:00.240 --> 00:06:04.800
Next, turn fear into an opportunity to stop people problems becoming big.
00:06:05.040 --> 00:06:07.839
Having difficult conversations is scary.
00:06:12.959 --> 00:06:18.399
The fear of the conversation is nearly always a lot worse than the actual conversation itself.
00:06:18.879 --> 00:06:21.120
A mental trick that I usually employ.
00:06:21.360 --> 00:06:25.279
Think ahead to what will happen if you don't do anything.
00:06:25.519 --> 00:06:28.240
Picture your boss's face, their disappointment.
00:06:28.639 --> 00:06:32.079
See how you've let them down, your team members down.
00:06:32.319 --> 00:06:36.480
Picture what it might be like if your boss has a difficult conversation with you.
00:06:36.800 --> 00:06:41.920
Think how scary that would be and compare it to the conversation that you know you need to have.
00:06:42.240 --> 00:06:48.800
This always makes me look forward to the immediate conversation compared to the major pain later if I delay.
00:06:49.680 --> 00:06:57.199
Tips on your mindset to go into the conversation to turn something potentially difficult into real improvement opportunity.
00:06:57.920 --> 00:07:04.319
Go into the conversation with a curious mindset and withhold judgment as long as possible.
00:07:04.560 --> 00:07:09.600
Plan on asking questions and spend a lot more time listening than talking.
00:07:09.839 --> 00:07:13.120
The first part of the conversation is to understand the problem.
00:07:14.079 --> 00:07:20.639
Listening also makes the other person feel heard, feel valued, and feel like you're treating them fairly.
00:07:20.959 --> 00:07:24.560
Listening reduces barriers and reduces tensions.
00:07:25.360 --> 00:07:29.680
When you really understand, then you can take fair, sensible action.
00:07:29.920 --> 00:07:32.399
Aim to help rather than tell off.
00:07:32.639 --> 00:07:36.000
Give advice and guidance rather than addressing down.
00:07:36.399 --> 00:07:40.160
Make it clear what happens if they don't improve too.
00:07:40.480 --> 00:07:42.399
Be considerate and understanding.
00:07:42.639 --> 00:07:44.079
Don't be too nice.
00:07:44.879 --> 00:07:50.720
And finally, what to talk about and why to stop people problems becoming big.
00:07:51.040 --> 00:07:58.240
I've found out over the years that the more direct you are, the clearer you are, the more the other person appreciates you.
00:07:58.639 --> 00:08:00.959
Be diplomatic and be very direct.
00:08:01.120 --> 00:08:03.600
You can and should do both.
00:08:04.000 --> 00:08:11.839
Leave the other person in no doubt about what they did wrong, why it was wrong, and what you expect from them going forward.
00:08:12.079 --> 00:08:14.879
Give them a second chance but not a third.
00:08:15.439 --> 00:08:20.560
Talk about their actions, decisions, behaviours and results, or the lack of them.
00:08:20.800 --> 00:08:24.000
Don't talk about them as a person or personality.
00:08:24.240 --> 00:08:26.079
They can change what they do.
00:08:26.319 --> 00:08:30.399
Changing who they are is a lot harder and far less like to happen.
00:08:30.720 --> 00:08:38.480
Actions, etc., are a lot less emotive and won't create such a big emotional reaction in the other person, which is something you definitely want to avoid.
00:08:38.960 --> 00:08:45.360
Don't say things like, you know, you did a rubbish job, or you're no good, or you need more confidence.
00:08:45.679 --> 00:08:51.679
Do say things like the way you left it at the last minute to complete that report was not sensible.
00:08:51.840 --> 00:08:54.879
Can you see the impact on your accuracy as a result?
00:08:55.600 --> 00:09:00.639
Or the results you achieved are not great and significantly below target.
00:09:00.960 --> 00:09:05.519
Let's work through what you are going to do next time to beat targets.
00:09:05.840 --> 00:09:12.480
Or next time go into a quiet room, stand up and speak out loud just like you will when presenting.
00:09:12.720 --> 00:09:19.519
Run through your speech at least five times, picturing in your mind what the audience will look like as you speak.
00:09:19.840 --> 00:09:22.879
This will make you feel a lot more confident.
00:09:23.679 --> 00:09:25.679
I hope you understand the difference.
00:09:25.919 --> 00:09:31.440
Talk about actions, decisions, behaviors, and results or the lack of them, not the person.
00:09:32.639 --> 00:09:47.120
And if you feel nervous, apprehensive, or scared before you need to have difficult conversations, or you are not sure what to prepare or how to have these conversations, I invite you to take a look at our mini course on having the first difficult conversation.
00:09:47.360 --> 00:09:52.960
Doing the course will make you massively more confident and will give you exercises to build your skills.
00:09:53.200 --> 00:10:00.960
Just type enhance.training backslash 2F2 into your browser and select the first difficult conversations course.
00:10:01.679 --> 00:10:07.759
So in summary, the most important action for you to take away is to act as soon as practical.
00:10:08.000 --> 00:10:17.519
So you're tackling small new problems that are easy to resolve rather than big established problems that are a nightmare to resolve.
00:10:17.759 --> 00:10:24.480
Always approach the situation with a curious mindset and with an intention to help the other person to improve.
00:10:24.720 --> 00:10:29.360
Talk about actions, decisions, behaviors, and results or the lack of them.
00:10:29.519 --> 00:10:31.360
Don't talk about the individual.
00:10:31.600 --> 00:10:41.759
If you have any questions on stop people problems becoming big, protect your reputation and progress, please email me at support at enhance.training and I will get back to you.
00:10:42.080 --> 00:10:46.399
Thanks very much for listening, and I look forward to speaking to you again soon.
