Managers should understand why trust changes team behaviour and use it to increase team performance.
I talk about trust and people problems in teams and share 5 great practical ways to build trust in teams that any manager can use very successfully.

---
For any manager or leader, it is important to understand how trust impacts team behaviours. If you don’t you are likely to make mistakes that damage trust, damage team performance and damage your personal prospects.
How manager trust impacts team behaviours very directly impacts overall team performance. Imagine a team that does NOT trust their manager to treat them fairly, be consistent and be reasonable. They spend a lot of time and effort protecting themselves and avoiding situations in which they might not do a good enough job. This environment reduces learning, responsibility, accountability, development and team performance – by a surprising amount.
The lower team performance, the higher manager job insecurity and the lower the personal career prospects for the manager.
I explain the psychological impact of trust on team behaviour and what that means for team, business and manager.
Everything a manager does should be considered in reference to trust. How trust improves employee behaviour is a critical tool for managers to build high performing teams.

00:00:00.239 --> 00:00:07.120
Have you been leading a team where people nodded and agreed in meetings and then did something completely different afterwards?
00:00:07.360 --> 00:00:12.160
Where problems stayed hidden until they blew up and became a team crisis.
00:00:12.400 --> 00:00:18.559
Where people seemed busy but not really delivering the results that you would expect from all the work put in.
00:00:19.039 --> 00:00:26.320
You might be facing performance problems, or communication difficulties, or accountability problems, or low motivation.
00:00:26.640 --> 00:00:28.960
These might all be symptom problems.
00:00:29.440 --> 00:00:32.799
That is problems created by another underlying problem.
00:00:33.359 --> 00:00:35.920
Your real problem might be trust.
00:00:36.240 --> 00:00:47.439
Trust or the lack of it doesn't just affect how people feel, it fundamentally changes how team members behave as individuals and how they interact as a team.
00:00:47.840 --> 00:00:50.479
Trust is not about being liked.
00:00:50.719 --> 00:00:59.280
In a leadership context, trust is not about becoming friends or being popular with your team or being nice all the time to those you lead.
00:00:59.600 --> 00:01:04.400
Trust throughout a team and between leader and team are beliefs like.
00:03:06.000 --> 00:03:09.840
Secondly, team member collaboration drops and eventually stops.
00:03:10.159 --> 00:03:13.599
Third, innovation and the willingness to try different things drops.
00:03:13.759 --> 00:03:17.280
And fourth, personal and team accountability fade.
00:03:18.080 --> 00:03:26.719
Individual team members and the team as a whole spend more time and energy managing perceived risks than creating team results.
00:03:26.960 --> 00:03:32.080
Team performance is guaranteed to drop in these situations and keep on dropping.
00:03:32.800 --> 00:03:44.960

00:04:03.280 --> 00:04:08.719
So next we're going to discuss why trust changes team behaviour so dramatically.
00:04:09.039 --> 00:04:16.879
Every team member, including you, go through a psychological calculation before making any decision or taking any action.
00:04:17.120 --> 00:04:20.480
You might consciously do this or it might be unconscious, i.e.
00:04:20.800 --> 00:04:21.839
a gut feeling.
00:04:22.160 --> 00:04:27.600
Team members constantly ask themselves questions like, you know, is it safe to challenge this?
00:04:27.920 --> 00:04:30.399
Is it safe to admit I made a mistake?
00:04:30.720 --> 00:04:32.560
Is it safe to ask for help?
00:04:32.800 --> 00:04:34.639
Is it safe to disagree?
00:04:35.199 --> 00:04:39.920
When trust is high and they feel safe, the answer is usually yes.
00:04:40.240 --> 00:04:46.879
By feeling safe I mean there won't be negative consequences of challenging, making mistakes, asking for help or disagreeing.
00:04:47.120 --> 00:04:54.879
They won't be put down, made to feel little, embarrassed, or feel their pay, promotion, prospects or job security is threatened.
00:04:55.120 --> 00:04:57.920
By their boss or by their colleagues.
00:04:58.240 --> 00:05:04.800
When trust in the team or with their boss is low, the answer becomes no to all these questions.
00:05:05.040 --> 00:05:09.360
In high trust teams, trust translates into these types of behaviours.
00:05:10.000 --> 00:05:13.600
People raise concerns sooner when they are easier to resolve.
00:05:13.839 --> 00:05:17.839
Problems get solved faster, leaving more time to solve the next problem.
00:05:18.319 --> 00:05:22.639
Feedback happens consistently and in more detail so skills grow.
00:05:22.879 --> 00:05:25.759
And accountability and ownership improve.
00:05:26.240 --> 00:05:30.879
In low trust teams, a lack of trust translates into these types of behaviors.
00:05:31.600 --> 00:05:36.959
Issues are hidden or ignored until they become a lot bigger and much harder to resolve.
00:05:37.199 --> 00:05:42.160
Frustration within team members and the manager builds, exacerbating the problems.
00:05:42.480 --> 00:05:47.360
Gossip, put down, subtle bullying and other negative behaviours increase.
00:05:47.839 --> 00:05:55.519
Managers receive very filtered and often unuseful information, limiting their ability to do a good job.
00:05:56.079 --> 00:06:09.279
Low trust environments or environments with dropping levels of trust make the manager's job significantly harder and team performance is much more likely to be lower, which in turn increases the pressure and stress on the manager.
00:06:09.680 --> 00:06:14.319
Dropping team performance increases risks to manager job security.
00:06:15.279 --> 00:06:18.800
So the hidden costs of low trust team environments.
00:06:19.120 --> 00:06:26.000
While you'll see increased conflict in teams with low trust, this is not the biggest cost.
00:06:26.480 --> 00:06:32.079
A much bigger and far more hidden cost is silence and lack of action.
00:06:32.319 --> 00:06:37.360
Many managers worry about having to manage challenging employees, the obvious problem.
00:06:37.759 --> 00:06:47.439
Much harder to tackle is the very capable employee who has stopped speaking up or who doesn't try to solve as many problems independently of the manager.
00:06:48.000 --> 00:06:56.319
Capable employees see the problems, they notice the behaviors, they understand what needs fixing, often better than the manager.
00:06:56.639 --> 00:07:01.199
If they have learnt that it is not worth speaking up, they just stay silent.
00:07:01.439 --> 00:07:06.720
Eventually they disengage psychologically before they leave physically.
00:07:07.040 --> 00:07:11.600
The manager thinks everything seems calm and people are getting on with their work.
00:07:12.079 --> 00:07:14.240
The problems are not obvious.
00:07:14.480 --> 00:07:21.519
The problem is not what is happening, but is what is not happening when there is little trust in the team.
00:07:21.839 --> 00:07:29.920
The only real sign of the trust issue is the lack of motivation, lack of commitment, lack of engagement and lack of ownership across the team.
00:07:30.240 --> 00:07:35.759
This will translate into worse team performance, sometimes dramatically so.
00:07:36.639 --> 00:07:41.519
So here are five ways any manager should build trust through behavior.
00:07:42.079 --> 00:07:47.279
You don't build lasting trust through big gestures, team away days, and similar.
00:07:47.519 --> 00:07:53.839
The most important and enduring trust is built every day through all the little actions and behaviors you do.
00:07:54.399 --> 00:07:58.000
High levels of trust take months to build at least.
00:07:58.240 --> 00:08:04.160
A manager can build enough trust to get the team performing noticeably better in weeks.
00:08:04.480 --> 00:08:10.000
Building that trust takes self-awareness, conscious effort, discipline and determination.
00:08:10.319 --> 00:08:12.560
Here are the actions you should be doing.
00:08:12.720 --> 00:08:20.079
And if you're already doing these, try to do them even better, even more consistently every single day that you're in the office.
00:08:20.399 --> 00:08:24.240
Firstly, to build trust, spend more time listening than talking.
00:08:24.480 --> 00:08:28.560
When people feel heard, they feel valued and trust builds.
00:08:28.800 --> 00:08:33.679
When you show that you want to know about them through listening, trust builds.
00:08:33.919 --> 00:08:40.399
Plus, when you really listen, you'll know exactly what is happening in the team and what their ideas and solutions are.
00:08:40.879 --> 00:08:49.759
Secondly, to build trust, be very clear in the expectations you set for the whole team and make sure you apply these expectations consistently and fairly.
00:08:50.080 --> 00:08:56.559
You must also act and behave as an example to the team for how to beat expectations.
00:08:57.360 --> 00:09:01.919
Third, to build trust, do your very best to do what you say.
00:09:02.320 --> 00:09:05.279
Once you commit to something, make it happen.
00:09:05.519 --> 00:09:09.840
And if you really can't, explain why you haven't done as you said you would.
00:09:10.080 --> 00:09:13.279
This behavior builds a lot of trust quickly.
00:09:13.679 --> 00:09:18.080
Fourth, to build trust, admit your own mistakes clearly and openly.
00:09:18.240 --> 00:09:21.360
Yet this gives permission for others to admit their mistakes.
00:09:21.600 --> 00:09:26.080
Use mistakes as learning opportunities, do not put the person down.
00:09:26.799 --> 00:09:33.200
This is also a great way to build trust quickly across a team and stops mistakes being hidden.
00:09:33.600 --> 00:09:38.879
Fifth, to build trust, be as open, clear, and honest in your communication as you can be.
00:09:39.120 --> 00:09:46.240
Let people know where they stand, share information that will help them with the context to do their job well and make better decisions.
00:09:46.480 --> 00:09:48.399
Don't hoard information.
00:09:48.720 --> 00:09:54.960
Give useful feedback regularly, praise a lot, work to create psychological safety across the team.
00:09:55.200 --> 00:09:57.679
All these create a lot of trust fast.
00:09:58.399 --> 00:10:00.320
And this is not an exhaustive list.
00:10:00.559 --> 00:10:05.120
Take any actions you think that will increase the trust across the team and with you.
00:10:05.360 --> 00:10:07.120
Be genuine and authentic.
00:10:07.360 --> 00:10:08.960
Be pleasant to deal with.
00:10:09.200 --> 00:10:11.600
People trust those they know and like.
00:10:12.480 --> 00:10:24.159
So, in summary, the most common signs of a lack of trust in a team is silence, poor accountability, low engagement, recurring people problems, and a lack of ideas and solutions coming from the team.
00:10:24.480 --> 00:10:27.759
Don't ask what I should do to fix these behaviours.
00:10:28.000 --> 00:10:34.080
Ask what should I do to increase the level of trust in the team and with me.
00:10:34.559 --> 00:10:40.399
Fix the low levels of trust and all the behavioural symptoms that you are seeing will go as a result.
00:10:40.960 --> 00:10:44.000
Trust levels are often the root cause.
00:10:44.480 --> 00:10:51.039
And when managers create trust, teams become more open, more accountable, and more willing to perform at a higher level.
00:10:51.279 --> 00:10:54.320
The behaviors you want don't appear by accident.
00:10:54.559 --> 00:10:57.759
They grow from the environment that you create.
00:10:58.559 --> 00:11:01.919
Work on building a higher level of trust across your team.
00:11:02.080 --> 00:11:06.879
Help the team trust you more through your everyday actions and behaviors.
00:11:07.360 --> 00:11:16.159
